Every agency is selling you on AI. “We have smart algorithms.” “Our systems learn faster.” “Just set it and forget it.”
I’m not buying it. Here’s the truth nobody wants to admit: AI marketing systems don’t improve over time. They degrade. I call it algorithmic rot-the slow, silent erosion of performance that happens when nobody is checking the engine.
We’ve spent over $2 million on TikTok ads alone in the last year. We run campaigns across Meta, Google, YouTube, and Pinterest. And the biggest lesson we’ve learned is this: the machine still needs a mechanic.
Here is the checklist we use at Sagum to audit our AI systems. Most agencies skip these steps because they’re tedious. That’s exactly why they matter.
Part 1: The Data Diet Audit
Your AI is eating garbage. It just doesn’t know it yet.
AI models rely entirely on the data you feed them. If that data is stale, broken, or irrelevant, your campaigns are burning money on the wrong audiences.
Check #1: The Lookalike Rot
Lookalike audiences have a shelf life. If your seed audience is six months old, your AI is targeting a version of your customer that no longer exists.
Fix it: Re-seed your lookalikes with data from the last 30 days only. Fresh data means fresh targeting.
Check #2: The Conversion Black Hole
I’ve seen this more times than I can count. A client complains about performance. We dig in. The pixel broke three weeks ago, but nobody noticed. The AI kept spending. It just had no idea what it was optimizing for.
Fix it: Run a manual test. Buy something through your own funnel right now. Does the pixel fire? If not, everything is broken.
Check #3: The Creative Starvation
AI on TikTok and Meta needs volume to find winners. If you’re feeding it three ads per week, you’re starving the system. It has no room to experiment or discover what works.
Fix it: If you have fewer than 10 unique pieces of creative per audience segment, you are handicapping the algorithm. Go produce more.
Part 2: The Decision Velocity Audit
AI moves fast. That’s its strength. But speed without a governor leads to chaos.
Check #4: The Learning Phase Trap
Every time you touch a campaign-changing the bid, the budget, or the creative-the AI resets. It enters a new learning phase and spends roughly 20% of your budget just trying to figure out what you want.
Fix it: Look at your campaign change log. Are you making multiple changes per day? Stop. Let the algorithm learn for 72 hours before touching anything.
Check #5: The Auto-Bid Bias
Meta and Google love when you use “Maximize Conversions.” It makes their job easy. It also makes them spend your money on cheap, low-quality clicks that never convert.
Fix it: For one week, switch a high-spend campaign to Target CPA or Target ROAS. Does your cost per acquisition drop? If yes, your AI was skimming the top of the funnel.
Check #6: The Channel Silos
Your Facebook AI does not talk to your Google AI. They are independent agents. If Facebook retargets a user who already converted on Google, you just paid for a useless impression.
Fix it: Implement strict audience suppression lists across all channels. Audit your systems at the intersection, not in isolation.
Part 3: The Voice and Empathy Audit
This is the one nobody talks about. AI optimizes for clicks. It does not optimize for trust.
Check #7: The Ad Fatigue Blind Spot
The AI will show your “best” ad until it drives your audience insane. It does not know your customers are sick of seeing the same joke or headline.
Fix it: Check your frequency metric. If it’s above 3.0 on Meta or 10 on YouTube, force a creative refresh immediately. The algorithm will not do it for you.
Check #8: The Micro-Moment Test
AI has no empathy. It cannot read the room. Someone searches “why is my product broken?” Your AI shows them a “buy more” ad. That is a trust killer.
Fix it: Run a manual search for your product. Does the ad match the customer’s intent? If frustration is in the search query, your creative should offer help, not a discount code.
Check #9: The Soul Check
Read your auto-generated headlines out loud. Do they sound like a human wrote them? Or do they sound like a LinkedIn post written by a chatbot?
If you cannot tell the difference between your ad copy and a Wikipedia article, your brand voice is dead.
Fix it: Block list any AI-generated phrasing that feels generic. Phrases like “unlock your potential” or “revolutionize your workflow.” Your customers are smarter than that.
How to Run This Audit
At Sagum, we do not run one-and-done audits. We create rhythms that keep the system healthy.
- Days 1-30: Clean – Run the Data Diet Audit. Fix the pixels. Re-seed the audiences. Kill the bots.
- Days 30-60: Calibrate – Run the Decision Velocity Audit. Consolidate overlapping campaigns. Set hard guardrails on auto-bidding.
- Days 60-90: Humanize – Run the Voice Audit. Inject new creative that sounds like a real person. Build new retention sequences that prioritize trust over conversion.
The Bottom Line
The market is full of agencies selling “AI-driven performance.” The real expertise is knowing when to override the algorithm.
At Sagum, we built our agency differently. We limit our clients so we can focus. We align our incentives with your goals. And we never let the machine run the show without a human at the wheel.
Want to see where your AI is bleeding money? Let’s talk. Because in the long game, the businesses that win are the ones that know exactly when to trust the algorithm-and exactly when to fire it.
